Dossier Artificial Intelligence (AI)

ADOPTIE is AARDIG maar GEBRUIK maakt echt het verschil (Diffusion and Infusion: Two Dimensions of “Success of Adoption”)

Start saving the climate by using e-business !

In 2010 I wrote the post "start saving the climate by using e-Invoicing" but today more than ever we need to reduce our carbon footprint.

Environmental Responsibility at the top of the agenda of institutions and organizations in the coming 10 months!

One way to present commitment to the preservation of the natural environment is by implementing electronic means of doing business.

Stop wasting paper by printing orders and invoices!

In a thematic exploration study executed for the Dutch Ministry of VROM (Ministry of Housing, Spatial Planning and Environment) in September 2000 (published in January 2001) the authors of the document cited ‘the aim of dematerialization is the reduction of environmental impact of material flows’.

their mindshift below - still to be accomplished
"Develop economic systems in such a way that the environmental impact of the material flow caused by those systems is significantly, and in absolute terms, reduced."

Where are we ALMOST twenty years later ?

• Time for Europe to urge businesses and governments to reduce their CO2 emission drastically.

• Time for Europe to stop the everlasting discussion about standards and gently persuade everyone to GO GREEN in communication of product information, orders, shipment notes, invoices, payment notifications.

• Time for Europe to stimulate electronic ways of doing business and exchanging documents.

ADOPTION is NICE but USE really makes a difference (Diffusion and Infusion: Two Dimensions of “Success of Adoption”)

• Time for Europe to open up PEPPOL (Pan-European Public Procurement Online) for businesses because it will enable companies to interact whereever they are, with whome they want and without barriers.

As in "take the most sustainable road to e-invoicing"

• Time for Europe to stimulate the use of other electronic means to read, view and distribute electronic documents.

DIGITAL means ELECTRONIC MESSAGE, not a PDF printed by the receiver for AUTHORIZATION and ARCHIVING.
Belgium is kicking off the game by granting SME's a Tax reduction for digital investments.

Take the most sustainable responsible road to e-invoicing

From 2005 till 2013 Governments, Service & Solution providers, Institutions, ALL have been heavily promoting electronic invoicing but until now the massive shift of businesses to electronic (digital) invoices yet has to come.

I have been watching this, participating in CEN workshops and developing my own ideas, but have always been wondering why do people lack the vision that e-invoicing solely is not delivering the desired savings.

I started implementing EDI in 1994 when people dropped an EDI word station next to my desk and said get it running. We implemented electronic business - instead of electronic invoicing - and we gained our share of savings.

What should you do for Electronic Business?

Classify your products using one of these standards UNSPSC, ETIM, NAICS, ...

Assign each of your products a unique product identification code using GS1 GTIN or NSN.

Assign your locations a unique identification code using GS1 GLN or D&B D-U-N-S Number.

Exchange your product data and prices via the services of GS1 GDSN, ETIM 2BA or EZ-base.

Note: A new datapool is under development. A few months ago I wrote this article: "the future of data exchange in the construction and installation sector" showing two scenario's for dealing with different product databases. Hopefully the people working on the new datapool spent some time on reading the article.

Exchange purchase orders, confirmations and shipment notifications electronically using EDIFACT, ANSI X12, UBL or any other language.

Finally exchange invoices electronically. But be aware the invoice is not the future. More and more companies are implementing SELF-BILLING. The customer already knows upfront what has to be paid and has an obligation to pay once goods are received. Thus can easily do the payment without an invoice and raise a self-bill.

Paper, PDF, Spreadsheets, Online are still the foundation for businesses

Today there are still a lot of companies that exchange information via emails, faxes, paper documents by mail, or using a web portal. A lot of manual work takes place before goods are ordered, delivered and invoiced.

How do we implement electronic invoicing in a sustainable responsible way?

First step:

Implement the GS1 GTIN for identification of your products and one of the aforementioned classification methods that is used within your branch or sector.

Subscribe to GS1 GDSN or ETIM 2BA to publish or retrieve product, price and classification data.

Second step:

Start exchanging purchase orders and confirmations electronically using one of the aforementioned standards.

You will then no longer have to manually handle orders and confirmations. It will eliminate typing errors and speed up processing time.

Less processing time and higher accuracy means money.

Today you will still have to find a service provider that handles the exchange of information between companies.

I hope one day there will be an Electronic Business Highway where everyone can hook onto with or without a service provider. In my vision on electronic invoicing from 2009 (“a glimp into the future of e-invoicing”) I explained that multiple connected platforms will increase the reach of receivers and senders all over the world.

Yep, 2009 still nobody seems to take this serious but eventually it will happen.

The PEPPOL project (= Pan-European Public Procurement Online) of the European Commission is creating such a highway for exchanging information with governmental organizations. Until it opens for businesses we are living in the battle of commerce, service providers fighting for a piece of the cake.

Nevertheless hook onto one of these service providers, tell him which standards to use and work together with your business partners to make it happen.

Third step:

Start exchanging shipment notifications. Customers will then be aware that goods for certain purchase orders are on the way and can be delivered to their own clients or transported to production. When shipment data is pre-processed then scanning devices will help, upon unloading the trucks, identify where pallets need to go - to the stocking location, production location or the cross-docking location.

Less processing time, higher accuracy and efficiency means money.

Fourth step:

Now finally you can implement electronic invoicing - if that is still needed, since customers might have started using self-billing.

The receiver of the e-invoice will significantly benefit from automatically processing the invoice. However this could not be possible if product data, customer locations, prices and other data (payment terms, delivery terms, unit of measures) were not tuned with business partners during the implementation of electronic ordering and shipping.

Kanttekening: Een nieuwe datapool is in ontwikkeling.

Which approach to follow for the innovation of your ERP?

The ultimate ERP feel is ‘tailored ERP’.

An ERP without excessive ballast where users can find their way intuitively and functionalities can be added when needed.

Tailored ERP IS OPEN to any business.

Tailored ERP DOES NOT MEAN developing software, BUT.

Tailored ERP = INNOVATIE van ERP.

Tailored ERP YOU REACH by

● looking differently at your future with ERP

● shaping this future in a thoughtful way

Tailored ERP SETS THE SAME conditions to any company:

● describe your current processes, systems and data with sufficient detail;

● make sure you know where you want to go with your company and what you need;

● let others inform you about the solutions that are available;

● ask suppliers to demonstrate the suitability of their solution for your business using your data and processes;

● follow an agile implementation approach that support you to switch from old to new in stages and enable you to adjust at any time;

● let others help and advise you but bear full responsibility.

Tailored ERP requires that you know where to go and how you can deal with that!

Where can you go?

● An integrated system with all the necessary functionalities

You can go for an integrated system that contains all the necessary functionalities that are available.

● A standard ERP system complemented with domain-specific applications

You can go for a Best-of-Breed environment consisting of a standard ERP system complemented with domain-specific features.

The ERP system is the basis for the financial administration and supports the purchase, sales, and production processes. The ERP system is connected to the other applications and with the outside world through a Business Process integration platform (BPI).

How do you tackle that?

Do not expect that the path from old to new is achievable without effort and commitment. Innovation of ERP has a particular purpose, is guided by something and must lead somewhere. It has great influence on the future of your company and requires investments and efforts.

Innovation of your ERP really comes down to rationalizing your APPLICATION and PROCESS LANDSCAPE.

The most important effort that your organization must deliver is GET a GRIP on the LANDSCAPE!

Get a grip on your landscape asks for gaining insight into processes, data, applications and value chains.

This calls for understanding the purpose of a business process, the sequence of activities, people and resources required, desired results, the relationship between processes, the required data and the use of functionalities. (See what processes add value for the customer)

There are several roads to an agile and robust environment.

1. Give everything off your hands!

If you want to make it yourself easy then outsource the research, selection and implementation.

The questions you will then need to ask are whether you will achieve what you want NOW and IN THE FUTURE, after all:

Was it not the approach that you previously followed?
Can you expect a third party to clean up your house?

Suppliers and implementation partners are increasingly using industry-specific configurations. These pre-configured environments fit exactly with the automation needs within an industry.

However, they ignore the fact that each company is a complex, dynamic and unique interplay of processes, information and people (users and customers), so ALSO YOUR BUSINESS.

It is therefore important to be more than involved.

You must play an active role in mapping your business processes and determining your future.

2. Get your house in order!

Design the future upfront! Utopia or reality?

Discover (model) your current and desired situation. It provides insight into critical processes and functionalities in use. By applying simulation it offers the possibility to value the future on its merits. Only then you will get a grip on your application and process landscape.

You are going to understand why it occasionally goes wrong and what needs to change. You canescribe much more focused your future processes, data and functionality needs. These descriptions you use to arrive at the selection of the right supplier and application.

It takes a lot of time and money to design the FUTURE in advance and to put it on paper.

And also, not always everything you need is available. If your requirements are casted in concrete, the risk is very high. The project could be over before it started.

Flexibility – agility is the most important feature you need.

There are now some good elements in this approach. So it is important to get a grip on your current processes and functionalities before describing the desired future.

3. The nimble approach fits like a bespoke suit just like the end result

You cannot escape from getting your house in order!

Procedures and work instructions give little or no insight into the total chain of activities for providing products or services to customers. Especially the integral cohesion of critical processes and used functionality is not enough visible.

A Business Process Management System helps you map out your existing situation and to align the organization.

If you don't have process models then Process Mining can help you visualize processes based on transaction data. This allows to make even processes that are nowhere described – the so-called non existing processes – to become visible. Often these invisible processes pop up after or during the implementation. These are processes the user organization does not want to talk about, but also cannot live without.

The philosophy behind the agile approach is to gradually get more and better understanding of the desired future situation.

The goal of the Sub-Project Preparation is to obtain and get a proper understanding of the corporate environment and ends with a provisional list of prioritized requirements.

In the Sub-Project Selection and Contracting the requirements are further detailed into a first project Baseline. The Baseline contains the critical basic functionality needed to support the daily operation. The suppliers are asked (knock-out) to demonstrate the Baseline with data from the existing environment during the Proof of concept.

Later, in addition to the Baseline, the main features of the releases are further worked out. The idea is to carry out the implementation in phases starting with the Baseline.

The Proof of Concept should reveal which suppliers and applications are most suitable and are eligible to start contract negotiation.

In Sub-Project Implementation the Baseline is set up, the training material prepared and the users trained, the data from the old system is transferred to the Baseline and the user acceptance is executed. After a successful acceptance test the Baseline is transferred to the production environment and taken into operation.

Afterwards over a period of several months the releases setup and rolled out.

When are you ready for your Tailored ERP program?

Would you like to learn more about this agile methodology continue to follow me. I will elaborate more on it in subsequent articles.

● breng uw huidige processen, systemen en gegevens met voldoende detail in kaart;

● zorg dat u weet waar u met uw bedrijf naartoe wil en wat u daarvoor nodig hebt;

● laat u gedegen voorlichten over de oplossingen die beschikbaar zijn;

● vraag aanbieders de geschiktheid van hun oplossing voor uw bedrijf aan te tonen in een proefopstelling waarbij uw gegevens en processen gebruikt worden;

● volg een wendbare implementatieaanpak waarbij u in fasen de overstap van oud naar nieuw maakt en u op elk moment kunt bijsturen;

2. Breng uw huis op orde!

De toekomst vooraf ontwerpen! Utopie of realiteit?

Take the innovation of your ERP-system in your own hands!

In the coming years only nimble and future-robust organizations can survive the dynamics, complexity and unpredictability of changes in their environment.

Companies that manage to respond fast and flexible to opportunities and threats rise above the competition.

In addition to a scalable workforce, a customizable organizational structure and a collaborative company culture, processes and systems are the most important elements for the realization of an agile and future-robust organization.

Maneuverability, in the form of agility and nimbleness, is required to grab and exploit opportunities as they present themselves. Future robustness, in the form of resilience and resistance, is in addition required to respond to the multitude of profound changes.

Today the lack of maneuverability (agility) and future robustness of organizations is seen by many as one of the major obstacles to growth ambitions.

Especially Business Information Systems, ERP suites come first, leave quite a bit to be desired on the field of agility and future robustness. The older generation ERP systems force organizations in a straitjacket with little room for adjustment of business processes or implementation of new processes.

The future of companies is located in the replacement of these older generation Business Information Systems by agile and robust systems.

Policy makers, however, are very reluctant. Previous implementations often have not brought the desired result and/or costs escalated extremely. The dangers that an intervention in the heart of the organization brings paralyzes many companies.

An agile approach to a future-robust environment can offer a way out here.

An approach where resilience and resistance (robustness) come first and agility and nimbleness (maneuverability) form the basis.

An approach whose objective is the gradual replacement of older systems through process-driven and service-oriented solutions with flexible customizable business rules and integration features.

The power of maneuverability and future robustness in this approach is possible by applying a methodology that combines Prince2 and DSDM and the emergence of process-driven and service-oriented integration solutions and business applications.

The approach ‘Innovation of ERP' is a targeted change and deliberate renewal on the road to maneuverability and robustness.

What are the main features of this approach?

1. LEADERSHIP and COMMITMENT – ALL The Way!

'Innovation of ERP' is taking and wearing the responsibility towards an agile and robust ERP organization.

Without LEADERSHIP and COMMITMENT every ERP-adventure ends in a personal drama. Many failed implementations are a prime example. Everything else put forward as an explanation for the failure has not much to do with it.

The success of ERP is NOT (only) depending on the support (commitment) of the management team BUT (even more) of their administrative involvement ('demonstrated commitment'). Only by high visibility, substantive communication and supportive actions of the management the organization will take ERP seriously and changes can be made.

It is up to the right hand of the management team and confidential adviser of the organization – the project manager, to claim the administrative involvement and to set out and monitor the path to maneuverability and robustness.

Claiming administrative involvement is done by:

- Assigning project responsibilities to the management team, advise them about how they need to execute these responsibilities and make sure they do it too

- Organizing the visibility, communication and actions of the management team

- Delegating responsibilities upward to management

Shaping the path to maneuverability and robustness is done by:

- Not turning our backs on the content but embrace it

- Creating a climate in which everyone wants to collaborate and add value

- Arranging for clarity on the steps to be taken

2. The ERP of the future is ‘for LIFE’

'Innovation of ERP' is creating ‘an ERP for LIFE’ with extensible process and data models and customizable business rules.

Companies must realize that ERP is not (no longer more) a bowl of butter that you buy in the shop around the corner and spread over the organization.

Companies must realize that ERP is not (no longer more) an island within their process and application landscape, as they themselves are no longer an island within the (supply) value chain they are part of.

Companies must realize that ERP is not (no longer more) a car of which you give the steering wheel away.

The cars of the future are all constructed from the same components, they are technology-driven, modular designed and environmental conscious.

the cars of the future fit as a tailored suit around the owners
SO it should BE with the ERP of the future

3. Vision, Conviction, Passion and Trust

‘Innovation of ERP’ floats on 4 core values: vision, conviction, passion and trust

Vision asks that you as a manager know what is happening in your business, where you as a company are good at, where you as an organization stand, where you want to go AND ESPECIALLY what is needed to get there.

Conviction asks that you as a manager know what solutions are out there, understand which approaches are best suited to the future ambitions of your business and customers, realize what it requires of your organization and other stakeholders AND ESPECIALLY dare giving direction by making clear what you don't want.

Passion asks that you as a manager constantly continue to inspire others, that you dare propagate changes that are needed, that you keep looking forward AND ESPECIALLY continue to stress the positive.

Trust asks that you as a manager free up the right people, appoint the right persons in charge, dare to give room for innovation, start an open collaboration with suppliers AND ESPECIALLY be aware actively involved.
